Operational Transformation

When the Playbook No Longer Has the Answer

The thinking that built your business won't scale it. We help you find exactly where your structure is straining, so you invest in fixing the right thing first — not just something.

What we see

Strategy That Never Sticks

The goals exist. The priorities keep shifting. Teams stay busy but traction is elusive. The plan never quite connects to the work.

Teams That Don't Move as One

Decisions don't hold. The same topics resurface without resolution. You're not sure if the team is truly aligned or just really good at looking busy.

Silence Instead of Debate

Conflict goes unaddressed. Leaders don't speak up. Tension simmers until something breaks, and even then nobody wants to name it.

Leadership Bottlenecks

Too many decisions still come to you. You want to delegate but when you do, things fall through. Without the right structure, it's easier to just handle it yourself.

How we work

We don't show up with a framework and a slide deck. We start by understanding your business from the inside — how decisions get made, where trust exists, where it doesn't, and what's actually getting in the way.

Longer engagements begin with the Alignment Assessment — a focused, paid first phase described in detail below. It's the foundation everything else is built on. We won't recommend a path forward until we understand what's actually driving the problem.

From there, the work is embedded and hands-on. We sit in the rooms where the real work happens. We stay until what we build runs without us.

Why two of us

Most operational problems get diagnosed from one angle. A consultant reads the org chart, the workflows, the metrics — and misses why the team stopped speaking up in meetings eighteen months ago. A coach reads the relationships and the trust dynamics — and misses why the reporting structure is quietly working against the culture they're trying to build.

We diagnose from both angles at once, because we're in the room together.

Karen reads what's happening between people — where trust has eroded, where conflict is being avoided, where the real conversation isn't happening. Brian reads what's happening in the structure — where decisions bottleneck, where roles blur, where the system itself is generating the friction.

This isn't abstract. A founder decides the fix is a new system — new software, a new process, more structure — and rolls it out to a team that stopped keeping each other informed months before the system was ever on the table. The rollout goes fine. The actual problem doesn't move, because it was never a systems problem in the first place.

Brian brings thirty years of systems design and deployment experience to every engagement — he's not reading your structure from the outside, he's built structure like it, at scale, from the inside. Karen reads whether the people running that structure can actually sustain what it asks of them. Both are necessary. Neither is sufficient alone.

The First Phase

The Alignment Assessment

Before we take on a longer engagement, we spend a month inside your business — not guessing from the outside. We interview the people actually running the operation, observe how work really moves, and evaluate the systems and processes underneath it.

What you receive: a written report with a clear executive summary, the specific themes limiting your growth (typically four to six, unique to your business), and for each one — the core problem, what we recommend, and what changes if you act on it. It closes with a phased path forward: a concrete recommendation for where to start and what follows.

The report is yours. Whether you bring it back to your own team or hand it to another firm entirely, it's a real deliverable, not a sales pitch dressed up as a diagnostic.

The Assessment is priced well below our standard engagement rate — deliberately. It's how we put real skin in the game before asking you to commit to anything larger, and it's usually the first step toward the six-to-twelve month engagements we're built for.

From a Recent Assessment

In one recent Assessment, we surfaced five distinct, interconnected barriers holding a growing company back — from fragmented leadership decisions to inconsistent workflows quietly burning out a talented team. Every finding came with a specific recommendation and a measurable expected outcome. The result: a clear, phased path forward — a focused first phase to rebuild alignment and consistency, followed by a longer phase to implement and make it stick.

One of our clients grew revenue by 33% in nine months working with us.The breakthrough wasn't a new idea. It was building the operational foundation their growth had been waiting for.

Brian has the ability to take a complex situation, break down the discrete pieces to identify problem/opportunity, and then reassemble into a seamless process. This holds true whether it involves people or processes. He brings a calm, reasoned approach that prevents conversations from spinning into an emotional spiral. That approach gets everyone involved to stay engaged in positive, solutions-focused dialogue.

FAQ

What happens when I book a call?

It's a free conversation — no pressure, no pitch. We talk through where your organization actually is and whether a longer engagement, starting with the Alignment Assessment, makes sense. Nothing is assumed or sold on that first call.

What does the Alignment Assessment actually involve?

A month embedded in your business: interviews with the people running the operation, direct observation of how work moves, and a full evaluation of your systems and processes — conducted jointly, not handed off between us.

Do we have to commit to a longer engagement after the Assessment?

No. The report and recommendation are yours regardless. Most clients choose to continue with us because the report makes the case for itself, but you're never locked in.

How long does a full engagement usually last?

Most run six to twelve months, typically structured as a focused first phase followed by a longer implementation phase. The Assessment is what determines the right scope and timeline for your business specifically.

How is this different from a typical management consultant?

We don't hand off a report and leave. We stay embedded in the work until the systems hold and the team can run without us.

Does This Feel Like the Right Conversation for You and Your Business?

If your organization is growing but something isn't keeping pace, let's talk. The first conversation is about understanding where you are. Nothing more.
